From Evidence Chasing to Evidence Design: How Cybersecurity Audits Need to Evolve
If you’ve worked in cybersecurity auditing for any length of time, this probably sounds familiar:
The evidence tracker looks fine on paper.
The client says, “We’re almost done, just a few more screenshots.”
It’s the end of fieldwork and your team is buried in exports, PDFs and images scattered across inboxes and drives.
That’s evidence chasing. It’s common and it quietly drains capacity from every SOC 2 and ISO 27001 engagement.
At the same time, the landscape has changed:
Clients are cloud-native and shipping code constantly.
Continuous monitoring tools and GRC platforms promise real-time, engineered compliance.
In theory, this should make our lives easier. In practice, it often creates more data, more dashboards and more confusion.
The next step for cybersecurity auditors isn’t another dashboard. It’s a different mindset:
Move from evidence chasing to evidence design, especially in environments full of automation, continuous monitoring and GRC tooling.
What’s Broken With Evidence Chasing
Evidence chasing is what happens when the audit team:
Sends a Prepared By Client (PBC) list.
Gets back whatever the client can find.
Spends weeks trying to make it fit the control and the framework.
On a simple, single-framework client, you can sometimes get away with that. In modern audits, it breaks down:
Cloud and DevOps move faster than your requests; by the time someone exports a configuration, the environment has changed.
Multi-framework clients multiply the work; the same control is documented three different ways for SOC 2, ISO 27001 and customer addenda.
Continuous monitoring and GRC feeds add “evidence” that isn’t clearly tied to your test procedures.
The result: auditors reformat and reconcile instead of focusing on risk, judgment and clear conclusions.
What I Mean by Evidence Design
Evidence design isn’t just a nicer PBC list. It starts with a different question.
Instead of: “What evidence can you give us?”
You begin with: “What evidence do we actually need to support this control and this conclusion?”
In practice, that means:
Start from risk and control. “We need to know only authorized engineers can deploy to production, and changes are logged and reviewed.” Work backward from that need.
Favor system-generated, repeatable evidence. Logs, CI/CD records, IAM exports and ticket histories—things you can re-pull next year in the same format, not one-off screenshots.
Design for reuse across frameworks. If one control feeds SOC 2, ISO 27001 and HIPAA, build an evidence package that can support all three with minimal extra effort.
Align with how the system really works. In modern environments that often means Git, pipelines and auth systems—not just change tickets and CAB minutes.
The goal isn’t rigidity. It’s being intentional about evidence flows instead of stitching together whatever lands in your inbox.
Where Continuous Monitoring and GRC Fit (and Don’t)
Many organizations now rely on:
Continuous monitoring tools that track controls 24/7
GRC platforms that may promise rule-based, coded, automated driven workflows and push-button readiness
They can help, if you treat them as inputs to your evidence design, not as replacements for it.
How they help
Consistent, time-stamped data from centralized sources
Visibility into trends instead of one-off snapshots
Clear indicators in the monitoring stack (alerts, policies, scorecards) you can hook test procedures to
How they add complexity
Workflows, rules, and mappings get stale as systems and org charts change
Monitoring tools can generate huge volumes of data with unclear relevance
Audit teams can spend more time reverse-engineering GRC configs than testing controls
Coding your way to compliance doesn’t always make controls effective. It just moves the complexity.
The right stance for auditors:
Continuous monitoring and GRC platforms are raw material for evidence design, not substitutes for independent audit work.
You still have to ask:
What exactly is being monitored, and what isn’t?
Who responds when something is out of tolerance?
How do we know the integrations and mappings are accurate?
Evidence Design in Practice: Three Short Examples
Here’s how this shift plays out on a typical SOC 2 or ISO 27001 engagement.
1. Access Management
Instead of: “Send screenshots of user lists and role settings.”
Evidence-by-design version:
Identify the identity system-of-record (e.g., Okta, Azure AD).
Agree on a standard export: users, groups, key attributes, last login.
For continuous monitoring, document which access-related reports and alerts are reviewed, and how often.
Test a sample of changes using logs and approvals rather than static screenshots.
2. Change Management and DevOps
Instead of: “Send change tickets and CAB minutes for X timeframe.”
Evidence-by-design version:
Treat Git plus CI/CD as the primary trail of code changes.
Define standard evidence: sample pull requests with approvals, pipeline logs showing tests and deployments, and a simple deployment activity view.
Use GRC and monitoring tools as supplementary views, not your only source.
3. Logging and Monitoring
Instead of: “One SIEM screenshot and a few example alerts.”
Evidence-by-design version:
Document which log sources feed the SIEM or monitoring tool.
Agree on standard reports that show coverage and key alert rules (for example, admin actions and failed logins).
For continuous monitoring, test a sample of alerts from creation through investigation and closure, plus a sample of scenarios that should have generated an alert.
In each of these, you’re designing evidence that can be pulled again next year, reused across frameworks and understood by reviewers who weren’t in the room.
How Audit Teams Can Start This Shift
You don’t need a giant methodology overhaul to begin. Start small:
Pick two or three high-pain areas, access, change, logging for example, and write down what “good evidence” looks like for each.
Turn that into standard request language and a few concrete examples for clients.
For clients with GRC and continuous monitoring, explicitly document which reports you rely on and how they map to your test procedures.
After busy season, review where evidence chasing still happened and refine your patterns.
Over time, this becomes a quiet but powerful differentiator. You’re not just asking for evidence, you’re designing it with your clients.

1. Does evidence design mean more work for the audit team? There’s a bit more thinking up front, but it pays back quickly. Once you standardize evidence patterns for core areas like access and change, each new engagement is smoother and faster.
2. How does this work if the client already has a GRC or continuous monitoring platform? Treat those platforms as structured data sources, not “the answer.” Use them to pull consistent reports and trends, then test whether they reflect how the environment actually behaves.
3. Is this only realistic for big firms with lots of tools? No. Smaller and mid-sized firms may benefit even more, because every hour saved per engagement is a real capacity gain—and evidence design is about clarity and repeatability, not about having a massive tech stack.
